The Moving Measure
The Moving Measure
Read aloud
The surveyor of Charcoal Measure lays a soot-stained map on the table and points to a boundary stone that has shifted overnight. Below it, a fresh crack breathes warm air that smells of charcoal and rain. Before sunset, a mining crew plans to widen the opening.

Cheat sheet
Objectives
- 1Determine whether the boundary markers have truly shifted and identify who altered them.
- 2Expose the false land claim before the consortium takes control of the seam.
- 3Prevent the mine breach from endangering Charcoal Measure.
- 4Find a way for the settlement to survive without repeating the breach.Optional
The clock
The miners plan to widen the breach at sunset. Each major delay gives Derrick time to remove evidence and increases the risk that a cave-in or further excavation will expose the shrine.

The hook
Set the scene
The characters arrive at the charcoal yard as Mara Venn argues with Orin Bale beside a leaning boundary stone. A miner has just reported warm air rising from a new crack, and a crew is assembling to widen it. Mara asks the characters to inspect the stone and stop the excavation until the facts are clear. Orin warns that delay could cost the settlement its only chance to pay its debts.
How Mara Venn asks
Mara approaches the party at the settlement's charcoal yard with a map and asks them to verify the boundary stones before the miners widen the breach.
She offers the settlement's support and a modest fee, but stresses that evidence matters more than taking her side.

1. The Stone Out of Place
Charcoal yard and the old boundary stone above the mine entrance.
Mara asks the party to inspect the shifted stone while Orin's crew prepares to dig. The party can compare the map, interview the workers, and examine fresh tracks and disturbed soil. Success points toward deliberate tampering and establishes that the warm draft predates the current excavation.
NextA trail of boot prints leads toward the survey shed, where the original ledger is kept.

2. A Claim in Black Ink
The survey shed and adjoining charcoal yard.
At the survey shed, the party questions Mara, Orin, Sella, and any workers who saw the markers moved. Derrick arrives with guards and a claim notice, challenging the party's right to interfere. The characters can negotiate, catch him in a contradiction, or fight to secure the ledger.
The Claim at the KilnNextThe ledger points to a second set of marks near the mine's lower entrance, where warm air is escaping.

3. The Lower Markers
A narrow, partially shored mine passage beneath the kiln.
The party follows the old marks through the mine. They find evidence of Orin's unauthorized digging and learn that Sella's family has guarded a chamber beneath the kiln. The party can investigate quietly, retreat to bargain, or proceed toward the source of the draft.
NextA tremor opens a passage into the buried chamber, and a wave of hot ash rolls outward.

4. What the Kiln Kept
The buried shrine beneath the mine.
Inside the buried shrine, the party confronts the ash-woken guardian or attempts to calm it through careful actions, extinguished lights, and respect for the old offerings. They must decide whether to reseal the chamber, alter the mine plan, or risk a controlled reopening.
The Buried Kiln ShrineNextThe characters return to the settlement with evidence and a decision that the council, miners, and Sella must face together.

5. The Measure Reclaimed
The settlement hall, with the boundary map displayed on the council table.
The party presents the ledger, testimony, and what they learned below. The council must decide whether to pursue the false claim, close the mine, or establish a protected working plan. Each major group responds according to the party's choices.
NextConclude with the settlement's immediate decision and one unresolved hook tied to the characters' chosen outcome.
Behind it
What people believe
A newly discovered seam beneath Charcoal Measure's old kiln may save the settlement, but its surveyor says the boundary stones have shifted and the mine is unsafe.
Investigate the disputed markers, find out who is manipulating the claim, and decide what should happen before the excavation reaches the buried chambers below.
Background
Charcoal Measure is a remote valley settlement built around an old charcoal kiln and the blackened survey stones that mark its borders.
The valley's charcoal once fueled the region's ironworks, but the trade dwindled after the forest was cut back. Now a new seam of unusually clean coal has been found beneath the kiln, and the settlement's leaders are arguing over whether to reopen the mines.
The stakes
If the party fails to resolve the dispute, the consortium may seize the mine while an uncontrolled excavation threatens workers and the settlement.
If they succeed, Charcoal Measure still must choose between economic survival and protecting the buried shrine.
Encounters
2The Claim at the Kiln
Combat or social
A cramped charcoal yard beside the kiln, with stacked fuel, a waist-high stone wall, a cart track, and a narrow entrance to the mine.
Foes
Consortium claim guards
Derrick Vale
ComplicationA support beam gives way during the encounter. Each round or equivalent action spent fighting risks a cave-in that blocks a route and scatters the group.
ScalingFor a small or inexperienced party, use two guards and have Derrick prioritize escape or negotiation. For a larger or more capable party, add two guards and let Derrick use the terrain to cut off access to the survey ledger.
The Buried Kiln Shrine
Combat or exploration
A buried chamber beneath the mine, with charcoal pillars, loose shale, an old stone altar, and vents that exhale hot ash.
Foes
Ash-woken guardian
ComplicationThe creature is drawn to open flame and will attack whoever carries a lantern or burning brand. A successful effort to extinguish the light or lead it away can create a chance to escape without defeating it.
ScalingFor a smaller party, the guardian is slow and can be distracted by the shrine's chimes. For a larger or stronger party, add unstable ledges and a second pulse of choking ash rather than adding another guardian.
Cast
4Mara Venn
QuestgiverQuestgiver and settlement surveyor
WantsShe wants the valley's survey records taken seriously before anyone begins digging near the old boundary.
“The boundary stones have moved. I know how that sounds, but I have measured them every spring for thirty years.”
Orin Bale
Mine foreman and practical ally
WantsHe wants to reopen the mine quickly to save the settlement from debt, but is hiding how far his crew has already excavated.
“We can argue about old marks after the roofs stop leaking. That seam could keep Charcoal Measure alive.”
Sella Rook
Local keeper of the old kiln rites and wary witness
WantsShe wants the miners to stop disturbing a buried charcoal shrine that her family has guarded for generations.
“The ground has a voice. Your new tunnels are teaching it the wrong words.”
Derrick Vale
Antagonist and consortium agent
WantsHe wants to claim the new seam for a distant fuel consortium and has secretly altered the survey markers to make the land appear unclaimed.
“I did not move the stones. I only made sure the valley's future would not be buried under a surveyor's fear.”
How it ends
Rewards
Items
Mara's annotated survey map, useful for navigating the valley and documenting its boundaries.
A sealed tin of fine charcoal that burns slowly and produces little smoke, a local craft good rather than a magical item.
On a win
The party establishes the truth of the boundary dispute, prevents an uncontrolled breach, and gives Charcoal Measure a choice grounded in evidence.
The settlement may close the mine, reopen it under agreed protections, or seek a different livelihood. The characters' success is measured not only by defeating a threat but by whether miners and keepers can live with the decision.
What it leaves open
If it fails
- The party cannot establish whether the new seam can be worked safely.
- The mine is sealed by order of the settlement council, leaving Charcoal Measure without the income Orin hoped to secure. The party may still expose Derrick's fraud and protect the shrine.
- The party fails to recover or preserve evidence of the tampered boundary records.
- Derrick escapes with a copy of the altered survey, and the consortium files a claim against the valley. The settlement faces legal pressure and possible eviction.
- The party neither calms nor contains the guardian.
- The ash-woken guardian breaks through into the lower workings. Miners abandon the site, and the settlement must decide whether to permanently bury the entrance.
Complications (d6)
- 1A sudden ash squall blanks out sight across the ridge for ten minutes, separating the group from anyone walking more than a few paces away.
- 2A cart carrying fresh charcoal breaks an axle on the only narrow bridge, blocking passage until it is unloaded or hauled aside.
- 3A frightened mine worker insists that someone is trapped below, though the foreman claims the shift ended hours ago.
- 4A boundary stone sinks several inches into soft ground, revealing a narrow gap beneath it and fresh boot prints nearby.
- 5A kiln flare sends burning cinders across the yard, threatening the stacked fuel and forcing people to choose between saving supplies and helping an injured worker.
- 6Derrick's hired guards arrive early with a signed claim notice and demand that all excavation cease until the consortium's survey is accepted.
