The Starless Panoply
The Starless Panoply
Read aloud
Mara Venn lays a scorched star chart on the table and points to a fortress sunk in the marsh. The Starless Panoply has been found beneath its observatory, and a rival crew is already on the way. She offers good pay for its recovery, but insists that the armor must come back intact.

The hook
Set the scene
The adventure begins in Mara Venn's cramped map room as rain taps against the windows. A scorched chart shows the fortress of Veyr half-submerged in marshland, with a hand-drawn route to an entrance beneath its old observatory. Mara offers an advance and a small waterproof case for any records the party can recover. Tovin Reed waits outside with a skiff and refuses to enter the ruins after nightfall.
How Mara Venn asks
Mara approaches the party through a discreet contact, offering an advance, a route map, and a bonus for returning the Panoply without damage.
She is visibly anxious when asked why the armor must remain intact.

1. The Scorched Star Chart
Mara Venn's map room and the marsh-side landing.
Mara hires the party, gives them a route map, and explains the urgency. Tovin offers practical advice about the marsh and asks them not to disturb the old signal bells.
NextTovin rows the party through the marsh to a half-submerged service entrance at Veyr.

2. Water in the Star Hall
The lower observatory galleries, partially submerged beneath the fortress.
The party crosses unstable walkways and reaches the sluice controls while the water rises. They can operate the wheel, improvise a route, or take a riskier path through a collapsed passage.
The Flooded GalleryNextBeyond the gallery, old star charts point toward a sealed archive and the armory.

3. The Keeper's Question
A dry rotunda filled with suspended brass instruments and a dim projection of the night sky.
The Lantern Keeper appears and tests the party's intent. It offers a way to reach the armory if the party helps recover a damaged lens or answers a question about what the Panoply should be used for.
NextThe Keeper reveals a concealed stair to the armory and warns that the ward is failing.

4. The Armory of No Stars
The circular armory above the observatory's central shaft.
The party reaches the armory as Sella's crew begins removing the protective field. They must decide whether to confront the salvagers, bargain with them, or restore the ward before claiming the Panoply.
The Armory of No StarsNextOnce the party secures the armor, they can use the star-map lenses to repair the ward or escape with the Panoply and face the consequences.
Behind it
What people believe
The Starless Panoply, a legendary suit of armor, has been located in the flooded observatory of Veyr.
Archivist Mara Venn hires the party to retrieve it before a rival salvage crew does. The fortress is unstable, the lower halls are filling with water, and old defenses still guard the armory.
Background
The Starless Panoply is an ancient suit of enchanted armor whose dark plates seem to swallow nearby light.
Local stories say it was made to protect a city during a night when the stars vanished. The armor has recently resurfaced in the flooded observatory beneath the old fortress of Veyr, drawing attention from collectors, scholars, and something that stirs in the dark.
The stakes
If the party fails to contain the breach, the darkness beneath Veyr spreads through the ruins and into the surrounding marsh.
If they recover the armor but misuse it, they may become the breach's next beacon. If they succeed, they gain a powerful relic and the attention of those who want to control it.
Encounters
2The Flooded Gallery
Combat
A broad stone gallery with waist-deep water, toppled columns, slick steps, and several raised ledges. A handwheel can lower a sluice if someone reaches it.
Foes
Gloam Sentinels
Drowned Surveyor
ComplicationThe waterline rises during the fight. Characters standing in the lower channel risk being swept into a debris-choked side passage.
ScalingFor a smaller or less experienced party, use one Gloam Sentinel and make the Surveyor a hazard that attacks only when disturbed. For a larger or more capable party, add a second Surveyor or have the Sentinels coordinate to push characters into the water.
The Armory of No Stars
Social or combat
A circular armory with a central plinth, black glass walls, scattered weapon racks, and a narrow walkway over a dark shaft. The Panoply rests within a dim protective field.
Foes
Sella Korr
Rival Salvagers
ComplicationThe Panoply reacts to violence. Each loud impact causes one nearby star-map lens to crack, making the breach harder to contain.
ScalingFor a smaller party, Sella fights alone and yields when clearly outmatched. For a larger party, add two salvagers and give Sella a prepared escape route. The party can also resolve the confrontation through negotiation, leverage, or a bargain.

4Mara Venn
QuestgiverQuestgiver and observatory archivist
WantsRecover the Starless Panoply before rival salvagers can claim it, while concealing her personal connection to the observatory.
“I need the Panoply brought out intact. Whatever else you learn down there, do not let it leave with the people who burned my archive.”
Tovin Reed
Ally and local guide
WantsKeep the party alive and prevent the observatory's buried wards from being disturbed.
“The old place is not empty. It remembers footsteps, and it remembers who lit the first fire.”
Sella Korr
Antagonist and rival salvage captain
WantsSell the Panoply to a wealthy patron and escape the debts that drove her to the expedition.
“I came for the armor, not the stories. Hand it over and nobody else has to get hurt.”
The Lantern Keeper
Wildcard, a spectral custodian bound to the observatory
WantsEnsure the Panoply is used to seal the observatory's breach rather than claimed as a prize.
“It was not forged to make a wearer invincible. It was made so one person could stand between the dark and everyone else.”
How it ends
Rewards
Items
The Starless Panoply, a custom magic item whose exact abilities should be set by the GM for the chosen rules system.
A waterproof case of surviving observatory records.
A star-glass lens that can reveal hidden markings when held in darkness.
On a win
The party recovers the Starless Panoply and contains the breach beneath the observatory.
The Lantern Keeper acknowledges their choice, then fades into the restored star-map light. Mara pays the agreed reward, though her reaction to the recovered records may hint that she knows more about the disaster than she admitted.
What it leaves open
If it fails
- The party does not secure the Starless Panoply or cannot restore the armory ward.
- The Panoply is taken from the observatory, but its warding field collapses. The breach remains active and begins spreading into the surrounding ruins.
- The party abandons the flooded archive or allows the record chamber to be destroyed.
- Mara loses the archive's remaining records, and the party gains a reputation for treating local history as expendable. Future access to her resources is limited.
- The party is defeated, retreats, or accepts Sella's deal without securing a way to contain the breach.
- Sella escapes with the Panoply or a key component. The party can pursue her in a follow-up adventure, but the observatory's breach worsens in the meantime.
Complications (d6)
- 1A sudden surge raises the water level by a foot, flooding the lowest route and forcing the party to find higher ground.
- 2A lantern goes out without wind or touch. For the next scene, the observatory's shadows move as if they are watching the party.
- 3A rival salvager becomes trapped beneath a fallen beam. Freeing them costs time, but leaving them risks an alarm or a later ambush.
- 4A damaged ward marks one character with a faint silver sigil. The mark draws hostile attention until the ward is repaired or the character leaves the observatory.
- 5A sealed archive door begins to buckle under pressure. The party must choose between saving the records inside and keeping the route to the Panoply open.
- 6Sella's crew offers a temporary truce, then asks the party to help move a heavy reliquary that contains no treasure but conceals a dangerous ward component.
