Voice

Their voice is a dry, carrying rasp, shaped by smoke, cold air, and years of calling orders across walls. It holds steady under pressure and lands hard on consonants, like a signal being struck into place.

Uses short, functional sentences shaped by years of shouted orders and signal calls. Their vocabulary is precise about distance, direction, and timing; personal questions draw a pause followed by a change of subject.

Speech patterns

Speaks in clipped instructions, often beginning with a location or direction.
Uses Ravenbrook watch phrases correctly, then changes one detail to unsettle listeners.
Answers questions about identity with a practical question about the speaker's immediate problem.

How to play them

Offer a useful fact or a temporary truce before asking for anything. The commander respects competence and direct questions, but deflects requests for identity with urgency about the siege. If the party threatens the vault team, they bargain for time rather than make grand threats.

Goal

Keep the defenders occupied at the walls long enough for the small force to reach Ravenbrook Keep's vault, then determine what is inside before their employer claims it.

Motivation

A need to control the battlefield has grown from guilt over one signal that may have cost lives. They tell themself that knowing what lies in the vault is the only way to prevent another catastrophe.

Secret · GM only

Appearance

A broad, compact figure who occupies a doorway as if it were a position to be held. Their ash-gray cloak is stiff with rain, smoke, and old salt, its hem rasping over scuffed boots. Beneath the hood, a square jaw and unusually broad front teeth show whenever they speak; they chew fennel seeds with a slow, grinding motion, then flash a startlingly open grin at bad news. They plant their feet before addressing anyone and seem not to notice when others step aside to make room.

Clothing

An ash-gray hooded cloak over a patched brigandine, with Ravenbrook's faded gate-stripe colors worked into the inner lining. The matching colors are visible only when the cloak shifts or the commander raises an arm.

Body language

Stands squarely, shoulders forward, and takes up space without seeming to register it. Their hands move in clipped, practical gestures borrowed from signal work. When uncertain, they press their tongue briefly against one broad front tooth.

Height
5 feet 8 inches
Build
Compact and powerfully built, with a thick neck and the balanced stance of someone accustomed to bracing against recoil and wind.
Eyes
Dark brown, steady and difficult to read beneath the hood.
Hair
Dark brown, cropped close and usually hidden under the hood.
Skin
Weathered olive-brown, dulled by soot and windburn.
Age
About forty years old; their exact age is difficult to judge beneath the soot and hood.
Gender
Unspecified; the commander deliberately keeps personal details out of reach.
Size
Medium

Distinguishing features

Broad, square jaw and prominent front teeth, especially noticeable when chewing fennel or grinning.
The ash-gray cloak conceals a lining patterned in Ravenbrook's old gate colors.
Their stance makes narrow passages feel narrower, though they seem unaware of the space they take.

Personality

11 traits and drives

The commander is disciplined and attentive to practical needs, yet unnervingly willing to spend lives for a clear objective. Around troops, they are brisk and almost encouraging; alone with someone wounded, they become unexpectedly patient. They distrust ceremony but cling to exact signal protocols, and can show an unguarded grin at grim moments because they find panic less useful than gallows humor.

Alignment
Lawful neutral, in service to a ruthless and deliberately undisclosed cause.

Quirks

Chews fennel seeds one at a time, counting them against the fingers inside a glove.
Tests a door latch twice, then touches the hinge as if checking a sentry.
Turns cups so their handles point toward the nearest exit.
When waiting, taps a silent three-part signal against their thigh.

Habits

Checks sightlines and exits before sitting, even in a friendly room.
When plans go wrong, immediately begins counting people aloud and assigning tasks.
Uses Ravenbrook's formal signals accurately but never explains where they learned them.
After a casualty, takes a small strip of cloth from their own sleeve and ties it to the nearest broken weapon.

Traits · 3

Plans with cold precision but remembers the names of casualties.
Distrusts grand speeches, yet insists on exact ceremonial watch calls.
Can be patient with frightened people and ruthless with anyone who wastes time.

Flaws · 3

Treats people as positions to be held or moved, even when they need compassion rather than direction.
Cannot resist correcting an inaccurate signal or watch phrase, even when doing so risks revealing familiarity.
Underestimates how much their imposing presence intimidates allies.

Fears · 2

That someone will prove the disastrous siege signal years ago was theirs.
That the vault contains something the attackers intend to use against Ravenbrook's surviving civilians.

Wants and needs · 3

Needs the defenders to stay focused on the walls until the vault team is in position.
Wants proof of who issued the false signal during the old siege.
Needs to keep the vault team's purpose from becoming known to the garrison.

Combat

AC 15 · HP 27 · 30 ft.

Keeps cover between themself and ranged attackers, using orders and deceptive signals to split defenders' attention. They avoid a fair duel, retreat toward prepared routes, and prioritize protecting the vault team's approach over personal victory.

Ravenbrook watch cant, a local signal code rather than a separate language
Custom feature. Signal Thief. The commander can imitate Ravenbrook's standard horn calls and banner patterns after observing them once.
Custom feature. False Breach. Once per encounter, the commander can use a bonus action to direct nearby attackers to feign a wall assault, granting them advantage on their next group check to slip past distracted defenders.

Actions

Shortsword. Melee Weapon Attack: to hit, reach 5 ft., one target. Hit: 5 () slashing damage.
Light Crossbow. Ranged Weapon Attack: to hit, range 80/320 ft., one target. Hit: 5 () piercing damage.
Misdirecting Order. The commander barks a memorized Ravenbrook order and points to a false breach. One allied creature within 30 feet that can hear the command may use its reaction to move up to half its speed without provoking opportunity attacks. Custom feature.

Reactions

Parry. When hit by an attack the commander can see, they add 2 to AC against that attack, potentially causing it to miss. They can use this reaction while wielding a weapon and wearing light or medium armor.
Warning Call. When an ally within 30 feet is targeted by an attack, the commander can shout a warning. The ally gains +2 AC against that attack if it can hear the commander. Custom feature.

Services they sell

Can teach the basics of Ravenbrook's watch signals, though the commander will omit any signal that could expose the vault team's route.
Can negotiate a temporary ceasefire or safe passage for noncombatants if it serves the commander's immediate plan.

Rewards they can give

The Ravenbrook signal kit, if recovered intact.
A water-stained watch roster that may help uncover the old siege's disputed orders.
The commander's knowledge of a concealed approach to the keep, offered in exchange for sparing the vault team.

Background

The Ash-Cloaked Commander learned fortification signals as a young runner in Ravenbrook, carrying messages between gatehouses during a winter siege. The keep survived, but a mistaken horn call sent a relief party into an ambush. The commander never learned who gave the false order, and the survivors never agreed on what they heard. Years later, they returned at the head of an attacking force, using the very calls and colors that once meant safety. Their current plan is to keep Ravenbrook's garrison fixed at the walls while a small team reaches the vault. The commander has kept one old relationship alive through anonymous parcels of fennel and lamp oil, but the recipient has begun sending them back unopened.

Role in the story

Antagonist and battlefield obstacle in the quest "Session 3: Siege of Ravenbrook Keep." The Ash-Cloaked Commander draws the garrison's attention to the walls while a small force attempts to reach the vault. Their use of Ravenbrook signals and colors makes them recognizable but does not settle who they are or why they returned.
