Gemba
Gemba
At the table
Voice
Her voice has a dry, carrying rasp from years of shouting over weather and wagon noise, with a small catch on hard consonants from an old habit of speaking around a cracked tooth. She projects without shouting and sounds most at ease when giving someone a task they can actually complete.
She speaks in practical sentences shaped by years of calling instructions over rain, wagon wheels, and frightened crowds. Her vocabulary is plain, but she chooses names and details carefully. A joke tends to arrive just before a difficult truth.
Speech patterns
How to play them
Gemba responds best to clear requests and honest limits. She offers practical help before asking for trust, but she notices evasions and will ask direct follow-up questions. If the characters are in danger, she acts first and negotiates later. If they endanger bystanders, she becomes firm and insists they account for the consequences.
Goal
Keep Survey 12 open as a safe waystation and secure enough support that its residents do not have to choose between shelter and obedience to a distant command.
Motivation
She believes protection is a daily practice, not a badge or a title. Every life she can keep from being treated as expendable is proof that her oath still means something.
Appearance
Gemba has deep brick-red skin with a dry, fine-grained texture, like clay after rain, and a pair of backward-sweeping horns polished smooth where her helmet straps rub. Her eyes keep moving to doorways, windows, and the hands of whoever is speaking; she rarely looks straight at a face for long. A battered brass handbell hangs from her belt, its handle worn to a bright oval by her thumb. She walks with the careful, heel-first tread of someone used to crossing sleeping floors in armor. The unexpected detail is a tiny sprig of live mint tucked into her breastplate, kept alive in a damp wad of moss.
Clothing
A dark blue traveling surcoat over fitted chain mail, patched at the elbows with mismatched cloth. Her cloak is cut short to keep it clear of muddy wheels. A plain iron holy symbol is sewn inside her collar, and she wears a small sprig of mint against her chest.
Body language
She stands as if bracing against a current, shoulders square but knees loose. Her thumb rubs the bright worn patch on the bell handle when she is deciding whether to trust someone. In anger, she sets her feet and speaks with her whole chest; she does not pace or loom.

Personality
13 traits and drivesGemba can be warm and wry with frightened travelers, but becomes unsparing when someone uses authority to excuse cruelty. She likes clear rules because they let people rely on one another, yet she will break a rule without hesitation if keeping it would abandon someone in danger. In private she is sentimental about small comforts; under pressure she hides that tenderness behind brisk instructions.

She uses Turn the Unholy when it can break a surrounding threat, and spends Lay on Hands to keep a fallen companion alive rather than to top off minor injuries.

Background
Gemba grew up hauling ash buckets and water for the hospice chapel at Survey 12, a waystation built around an old military mile marker. Her mother, Binta, taught her that a promise is only worth keeping if it costs something; her father, a tiefling caravan guard, left before she was old enough to remember him. At seventeen, Gemba joined the chapel's small order of road wardens, more eager to protect travelers than to preach. The event that changed her came during the winter flood at Sedgewick Ford: she held a bridge approach against marauders while a novice rang the hospice bell to guide refugees through fog. A frightened child froze in the open, and Gemba abandoned her position to carry him to safety. The bridge fell, but the refugees lived. Her commander called it insubordination; Gemba called it the only choice she could live with. She now serves as a sworn paladin and itinerant escort, though she still sends coin and letters to the hospice. Her closest friend, Briska, keeps the waystation functioning, while her former commander, Sthessa, wants her to return and answer for the bridge. Gemba is currently trying to prevent Survey 12 from being sold out from under the people who depend on it.
Role in the story
A principled but fallible ally who can anchor a defense, offer the party a place to regroup, or become a source of conflict when her order's commands oppose the characters' immediate moral choices.
