The Key Beneath Brackenford
The Key Beneath Brackenford
Read aloud
The waterwheel at Brackenford has stopped, and the village's only spring cistern is sealed behind a stolen silver key. The hook
Set the scene
Read aloud: "The village waterwheel turns once, shudders, and stops. A steward in a rain-dark coat waits by the mill with a silver key-shaped outline drawn on a scrap of paper. 'That key opens our spring cistern,' she says. 'It was taken to the old abbey, and every hour we wait costs us water.' Beyond her, blue lights blink behind the abbey's broken doors." Mara gives the party the village's remaining cellar map and explains that the entrance is below the ruined cloister.
How Mara Venn asks
Mara approaches the party at Brackenford's mill with a direct offer of payment and a map of the abbey cellar.
She will not initially mention the ledger or Nella's involvement, but answers reasonable questions about the key's importance and the water supply.

4. The Key and the Ledger
The flooded lower chamber, its sluice wheel, and a ledge above the current
The party meets Ilyra and learns that she has the tide-key. She proposes a trade: safe passage and a hearing for the ledger in exchange for the key. If talks fail or the party attacks, the confrontation takes place around the sluice wheel.
The Sluice ChamberNextWith the key in hand, the party can return to Brackenford, search the archive, or attempt both before the water rises.

5. The Water Returns
The lower archive, the Bellwether sluice, and Brackenford's mill
The party decides whether to search for Nella's ledger, operates the sluice, and returns to face Mara and the village council. The choices made here determine who trusts the party and what becomes of the disputed record.

Behind it
What people believe
Brackenford's spring cistern has been sealed by the loss of its silver tide-key.
Steward Mara Venn seeks capable adventurers to retrieve the key from a flooded cellar beneath a ruined abbey before the village's stored water runs out. Scavengers occupy the ruins, and strange blue lights have been seen below. The party may also encounter evidence of an old local dispute while searching.
Background
The village of Brackenford keeps its spring water in the Bellwether, an ancient bronze cistern beneath the old abbey.
Each year, the village steward carries its silver tide-key to the cistern and opens the sluice for the first irrigation. Three nights ago, the key vanished from a locked room, and the waterwheel stopped turning. The cistern lies in a partly flooded abbey cellar now occupied by scavengers and strange blue lights.
The stakes
If the party fails to retrieve the tide-key in time, Brackenford's water stores will run out.
Crops and livestock will suffer, and the village may blame the party or the scavengers. Recovering the ledger could also force the village to confront an old injustice, making a straightforward retrieval politically complicated.
Encounters
2The Broken Cloister
Combat or negotiation
A ruined cloister with ankle-deep water, fallen pillars, and three raised stone platforms. Low walls provide cover; a cracked arch can be climbed or crossed with a careful jump.
Foes
2-4 cellar scavengers, using bandit statistics
1 scavenger lookout, using the standard guard statistics
ComplicationThe rising water makes the central stepping stones slick. A creature shoved or knocked prone may slide into a shallow channel and lose its footing, costing movement to climb out.
ScalingFor a smaller or less experienced party, use two scavengers and no lookout. For a larger or stronger party, add two scavengers. These are ordinary humanoid opponents, not a new creature type.
The Sluice Chamber
Combat or social
A waist-deep chamber with a waist-high platform, a broad sluice wheel, and a narrow ledge leading to the key's hiding place. Turning the wheel changes the water level; a character can use an action to operate it.
Foes
Ilyra Fen, using the bandit captain stat block for a party that needs a substantial foe, or the bandit stat block for a gentler confrontation
2 scavengers, using bandit statistics
ComplicationThe gate begins to close when the wheel is turned. Characters must act quickly to retrieve the key and avoid being separated by the descending gate.
ScalingFor a smaller party, Ilyra negotiates without the two scavengers or retreats if clearly outmatched. For a larger or more capable party, add one scavenger and let Ilyra use nearby cover. Do not add a custom monster unless desired.
Cast
4Mara Venn
QuestgiverQuestgiver, Brackenford's practical steward
WantsKeep Brackenford supplied with water and prevent panic while protecting the village's reputation.
“Bring back the tide-key before the orchards go dry. I can pay, but I cannot promise the village will stay calm.”
Nella Reed
Witness and wildcard, a young miller's apprentice
WantsRecover a family ledger hidden in the abbey cellar before the water rises and destroys it. She stole the key but lost it to the scavengers.
“I took the key, yes. I meant to open the lower sluice, not leave everyone thirsty.”
Brother Caldus
Ally, retired abbey caretaker
WantsKeep people away from the flooded cellar because a broken sluice threatens the nesting hollow of a rare, harmless glow-moth colony she studies.
“The cellar is not empty. Something down there is counting every footstep.”
Ilyra Fen
Antagonist, leader of the cellar scavengers
WantsUse the key and the recovered ledger to expose the steward's predecessor's diversion of village water rights, without letting the current village suffer.
“The key opens more than a water gate. You should ask who decided to bury the old record.”
How it ends
Rewards
Items
A small healing draught supplied by Mara, using the table's preferred healing potion rules
A silvered brass token from Brother Caldus that grants free lodging at the abbey guesthouse if it is restored
On a win
With the tide-key returned, the Bellwether sluice opens and water flows back to Brackenford.
Mara pays the party and publicly thanks them. If they recovered the ledger, the party's choice about whether and how to reveal it changes relations between Nella's family, the steward, and the village council.
What it leaves open
If it fails
- The party leaves without the tide-key or cannot reopen the sluice.
- The water supply remains cut off. Brackenford can ration its stored water for several days, but crops begin to fail and the village becomes hostile toward the party.
- The party forces the sluice wheel or delays too long after the rain complication.
- The lower archive floods and the family ledger is ruined. The key may still be recovered, but evidence of the old water-rights dispute is lost.
- Ilyra escapes the final confrontation with the key.
- The scavengers escape with the tide-key and sell it to a traveling collector. Brackenford hires the party again or seeks another route to retrieve it.
Complications (d6)
- 1A heavy rain swells the cellar stream; the party must cross a newly fast-flowing passage or find a longer route.
- 2A scavenger spots the party and retreats to warn Ilyra, giving her time to move the key to another chamber.
- 3A glow-moth swarm fills a narrow passage. Bright flames or violent movement scatter the insects and reveal the party's position.
- 4A rusted sluice wheel jams. Forcing it risks flooding the lower archive, while careful work takes time.
- 5Nella appears at the cellar entrance, insisting that the ledger must be recovered too. If ignored, she tries to sneak inside alone.
- 6Ilyra offers to trade the key for safe passage and a promise that the ledger will be heard by the village council.
