Hero Forge Alternatives: 5 Tested Picks for Character Visuals in 2026

Hero Forge is still the right call when you want a printed mini delivered to your door. For everything else, fast portraits, repeatable casts, free tier, sheet plus token plus voice plus 3D model files, there are better tools now. Here are the five I ran through the same prep block in March and April 2026.

The lineup

How the 5 tools compare.

Same campaign, same prompts, same target output, with the tradeoffs that actually showed up in my run.

FIELD KITAI portrait
WINNER

CharGen

AI 2D portraits with sheets, tokens, and voice in one workspace.

What I use weekly. CharGen produces a portrait, builds a usable character sheet from the same prompt, generates a VTT-ready token, and now exports 3D model files for self-print or third-party services. The whole loop ties back to a session note. Free tier covers most casual prep. If you want a finished mini delivered to your door, you still want a print-and-ship service like Hero Forge or Eldritch Foundry, but everything upstream of that lives in one workspace.

What it does well

  • Free tier covers a casual prep week without a card
  • Portrait, sheet, token, 3D model file, and session note in one pass
  • Model comparison built in (Flux, Gemini, Nano Banana, others)
  • Voice and music generators sit alongside, no third tool

What it doesn't

  • No print-and-ship pipeline, you handle printing yourself once the model file is exported
  • Single-creator product, smaller community than Hero Forge
Best for

DMs running weekly games who want one workspace for portrait, sheet, token, and recap, not just an art tool.

Eldritch Foundry

3D mini builder with deeper armour and weapon detail than Hero Forge.

The closest thing to a direct Hero Forge competitor that I would send a player to. The part library leans heavier and more militant. Armour layers better. Weapons vary more. Resin print quality holds edge detail well in my test order. The interface is denser, which slows the first session and speeds up everything after that. A subscription unlocks more parts.

Best for

Players who want a printable mini and care about armour fidelity, paladins, warlords, anyone in full-plate.

Leonardo AI

Strong general AI image generator with usable fantasy presets.

I keep Leonardo in rotation for ideation passes. When I want five very different takes on a single archetype before committing to a final portrait, it gives me that spread quickly. The fantasy-tuned models (Phoenix, RPG v5) hold armour and lighting well. The catch is that everything around the portrait, sheets, tokens, recap linkage, sits outside Leonardo. You will pair it with two or three other tools.

Best for

Solo concept passes for a striking villain reveal or a mood board before final commit.

NightCafe

Approachable AI image generator with a strong community feel.

NightCafe is the friendliest landing for someone who has never used an AI image tool. Multiple model engines under one daily-credit budget, plus a built-in social feed that surfaces what other people prompted. Output is fine for casual character art. It loses to CharGen and Leonardo on raw quality at the top end, and there is no D&D-specific tooling around the image.

Best for

Brand-new DMs who want to try AI portraits before committing to a paid tool.

Artbreeder

Collaborative portrait blender with strong face-mixing tools.

Artbreeder is the quirky one. Instead of typing a prompt, you blend traits from existing portraits to dial in a face. That is useful for matching a player's mental image of a recurring NPC. The result is more controllable than a prompt-only tool and visually narrower. Modern Mixer mode added more flexibility but it still does not compete on raw image quality with Leonardo or CharGen's premium models.

Best for

DMs who want unusually fine-grained face control for one signature NPC.

Choose by problem

Match the job, then the tool.

Most tool decisions are job decisions in disguise. Pick the row that fits your real prep problem.

  1. 01

    If

You want a finished mini delivered to your door

    Use

    Eldritch Foundry

Eldritch Foundry edges Hero Forge on armour and weapon depth, and the resin print holds detail. CharGen exports model files but does not print and ship.

  2. 02

    If

You run weekly games and need portrait, sheet, token, and recap in one place

    Use

    CharGen

CharGen's free tier alone covers most casual prep, and the workflow stays inside one tab.

  3. 03

    If

You want fast spread on one striking villain reveal or mood board

    Use

    Leonardo AI

Leonardo's creative spread on a single prompt is hard to beat for ideation passes.

  4. 04

    If

You have never used AI image tools before and want a low-friction first try

    Use

    NightCafe

NightCafe's UI and social feed are the friendliest landing for first-time AI image users.

  5. 05

    If

You need precise face control to match a specific player's NPC mental image

    Use

    Artbreeder

The trait-blend interface gives finer face control than prompt-only tools.

Switching from Hero Forge

How to switch in ten minutes.

If you have been using Hero Forge for portrait references rather than printed minis, the switch to CharGen takes about ten minutes. Open the NPC Generator, drop in the role and two visual anchors you used in your Hero Forge pose (height, armour family, weapon type), and let it draft three takes. Promote your favourite, click into Token Maker for a VTT-ready crop, and the matching character sheet sits beside the portrait. Your existing Hero Forge poses still work as printed minis if you want both. Nothing here forces an either-or.

FAQ

Common DM questions about this lineup.

Q01

What is the best free Hero Forge alternative in 2026?

CharGen is the best free Hero Forge alternative for most DMs. The free tier covers casual prep, portraits arrive in under thirty seconds, and the same workspace generates character sheets and VTT tokens. If you specifically need a printable 3D mini, Eldritch Foundry is the closer like-for-like swap.

Q02

Can I get a printed mini from any of these alternatives?

Only Eldritch Foundry prints and ships. Hero Forge and Eldritch Foundry both run their own print-and-ship pipelines. CharGen now exports 3D model files, so you can self-print or send the file to a third-party print service, but it does not handle the print and ship step itself. Leonardo, NightCafe, and Artbreeder are 2D portrait tools only.

Q03

Is Hero Forge still worth using if I have these alternatives?

Yes if you want a printed mini in your hand. Hero Forge's 3D builder, posing tools, and printing pipeline are still solid. The alternatives in this list mostly compete on different jobs (fast 2D portraits, character sheets, token exports). I keep Hero Forge in the toolkit for any character a player wants painted on their shelf.

Q04

Which alternative gives me the most for a free tier?

CharGen, on balance. Free CharGen credits cover several portraits, a sheet, a token, and a session note. Leonardo's free tier (150 daily tokens) is generous for image-only work but does not include any campaign tooling. NightCafe's free 5 daily credits run out fast on bigger batches.

Q05

Do any of these tools handle VTT tokens?

Only CharGen has a built-in token builder (Token Maker) that takes a portrait and outputs Roll20 or Foundry-ready crops. With the others you generate the portrait elsewhere then crop and frame in a separate tool, Photopea, Tokenstamp, or your VTT's import wizard.

Q06

Are these tools safe to use commercially or for published content?

Each platform has its own terms. Hero Forge and Eldritch Foundry's printed minis are typically fine for personal play. Commercial use varies. AI image tools (CharGen, Leonardo, NightCafe, Artbreeder) all require you to read the current terms, model licensing changes, and the answer in 2026 is not the answer it was in 2024. Check each tool's terms before publishing or selling.
